Buying a machine takes a few weeks. Running it takes years. The plants that get the most out of used packaging equipment are rarely the ones that found the best deal — they’re the ones that had a maintenance plan in place before the truck showed up.
That’s not a knock on used machinery. A well-built filler, capper, or case packer from a quality manufacturer will outlast several generations of the product it packages, and much of what we’ve placed since 1988 is still running in plants that have expanded around it. But equipment that has already had one life comes with a history you didn’t write, and the first job of a maintenance program is to learn what that history was.
The most valuable maintenance work happens in the first month of ownership, while the line isn’t yet under production pressure.
Walk the machine with your maintenance lead and document its actual condition — not what the listing said, but what’s in front of you. Photograph the machine from every angle, including inside guarding and under covers. Record model and serial numbers for the machine and for every major component: motors, gearboxes, drives, pumps, valves, and the control platform.
Take measurements while things are known-good. Bearing temperatures at running speed, motor amp draw, chain tension, belt tracking, timing relationships between stations. These become the reference points that tell you six months later whether something has drifted or whether it was always that way. Without a baseline, every anomaly turns into an argument.
Preventive maintenance on packaging equipment breaks into a few natural intervals.
Daily and per-shift. Visual inspection, cleaning and sanitation where applicable, lubrication at high-frequency points, and a check of anything the previous shift flagged. On sanitary equipment, cleaning is production work rather than maintenance work, but the inspection that happens during cleaning catches more problems than any scheduled task.
Weekly and monthly. Lubrication at the longer intervals, belt and chain tension, guide rail and change part condition, filter changes on hydraulic and pneumatic systems, and a look at wear surfaces — star wheels, timing screws, gripper pads, sealing bars.
Quarterly and annual. Gearbox oil, motor inspection, drive component replacement, electrical connection tightening, and calibration of anything that meters or measures. Fill volume verification belongs here for anyone running a filler.
The specific intervals depend on your run hours, your product, and your environment. A machine running one shift a week in a dry room needs a different schedule than one running around the clock under washdown. Manufacturer recommendations are the starting point, and your own failure history refines them.
This is where used equipment ownership genuinely differs from new, and where most of the avoidable downtime originates.
The consumables — belts, chains, seals, gaskets, bearings, filters, sealing wire, vacuum cups, glue nozzles. These fail on a predictable schedule and should be on the shelf before they fail. Most are standard commercial components available from any industrial supplier, which is why identifying them by their actual manufacturer part number rather than the machine builder’s catalog number is worth the afternoon it takes.
Components that fail rarely but stop the line completely and take weeks to source. Servo drives, specialized sensors, custom-machined components, and control boards on older platforms. The decision on what to stock comes down to lead time multiplied by the cost of being down.
Tooling specific to your container and format — star wheels, guide rails, timing screws, fill nozzles, capping chucks, tray and case tooling. If you run multiple SKUs, change part condition and completeness directly determine your changeover time. When we’re helping a customer evaluate a machine, we push hard on what tooling comes with it, because sourcing change parts after the fact is one of the longest lead items in this business.
An option that new-equipment buyers don’t have. When a plant retires a machine or a matching unit comes available, buying it as a parts source can be the cheapest insurance available for a critical line — particularly on older platforms where components are no longer manufactured. It’s worth keeping an eye on the market for the models you run, not just the ones you’re shopping for.
The mechanical side of a well-built packaging machine typically outlives its electronics by a wide margin. Frames, drives, and forming mechanisms keep working long after the PLC generation that runs them has gone out of support.
That’s a manageable problem if you plan for it. Know what control platform your machine runs, whether the manufacturer still supports it, and whether replacement processors, I/O cards, and HMI panels are still available on the new or secondary market. If they aren’t, a controls retrofit is a known project rather than an emergency — and it’s often a straightforward one, since the mechanical machine underneath doesn’t change.
Back up your PLC program and HMI application, keep copies somewhere other than the laptop in the maintenance office, and make sure someone besides the integrator who set it up can access them.
Manuals, electrical schematics, pneumatic diagrams, parts lists, and program backups are worth chasing down aggressively. Ask for everything at the time of purchase, when it’s easiest to get. If documentation is incomplete, the manufacturer may still have it, and the model and serial numbers you recorded during baselining are what make that request possible.
Build a machine file — physical, digital, or both — and put the PM records in it. When a machine changes hands inside your own plant, from one maintenance lead to the next, that file is the difference between continuity and starting over.
The most underrated maintenance investment is time spent training the people who run the machine every day. Operators notice changes in sound, vibration, and product behavior long before a sensor trips. Give them a clear path to report those observations and a reason to believe someone will act on them, and you’ll convert a lot of unplanned downtime into scheduled work.
Ask what happens if your most critical machine goes down for two weeks. If the answer is unacceptable, the options are stocking deeper spares, arranging a service relationship before you need one, or having a backup machine — and used equipment makes that last option far more practical than it would otherwise be. A second filler sitting in the corner is a much easier proposition when it isn’t a capital-project-sized decision.
